Some of the most consequential calls your company makes this year will be made by an agent, in seconds, with no record of how it decided. It weighs the options, commits, and moves on, and the reasoning that got it there is gone the moment the chat scrolls. What it almost never leaves behind is a trail.
I see it start the same way every time. Two people weigh the same choice, a vendor, a roadmap cut, a hire, and their agents lead them to opposite recommendations, each one solid, each resting on evidence no one else ever sees. Someone picks. The losing recommendation does not disappear, though. It quietly shapes the next choice that person makes, and the one after that, until two colleagues who set out to solve one problem are working two different problems and have not noticed.
We did the hard, unglamorous work of tearing the old silos down. We consolidated the warehouses, built our data lake, and got the whole company working from one shared picture of the business, and it worked. Then the agents arrived and a new kind of silo began to form, one level up from the data, in the decisions the data feeds. It slips past most companies precisely because the decisions inside it arrive in fluent, confident prose, where the old data silos at least announced themselves as a spreadsheet nobody could open.
BUILD THE OPERATING SYSTEM, NOT THE APP.
Right now, in most companies, those decisions live nowhere. They sit in chat logs, in the memory of whoever happened to run the prompt, in documents that name a conclusion without ever saying how it was reached. The way out is to stop shopping for agents one product at a time and build the environment they all run in. An operating system refuses to let every program reinvent memory, files, and access from scratch, so a thousand of them run side by side without trampling each other.
Agents need that same discipline. They should all reason from one shared context, so no two of them start from a different version of the truth. Access has to be enforced from the outside, never left to a model policing its own reach. Memory has to be shared but curated, so what one agent learns reaches the next without piling up into a junk drawer. And skills belong in one registry, so agents compose instead of rebuilding the same thing twice. Get that right and a crowd of agents behaves like services in one system rather than contractors who never met.
THE DECISION LEDGER.
The system needs one more thing, and it is the piece almost everyone skips. It needs a ledger. Not an audit log, which only tells you what changed, but a record of the decisions themselves: what was chosen, the evidence it rested on, who or what made the call, and what it set in motion next. That record used to be impossible to keep, because the reasoning behind a decision lived in someone's head and died there. Agents change that. They externalize their thinking by default, which makes the record cheap to keep for the first time, instead of a discipline no one ever sustains. Someone still decides what counts as a decision worth writing down, but the reasoning is already there for the taking. Committing a decision to the shared log becomes one more step in making it, the way an engineer commits code. And the discipline is the same: a decision that never reaches the log is one the company cannot stand behind, so the write has to live inside the act, not arrive as a favor afterward.
Each entry points back at the ones it drew on, so the record is a chain you can follow rather than a flat timeline. Start from any conclusion and the chain runs backward through the evidence and the earlier calls that produced it, and it runs forward just as well, from any early decision out to everything it touched. What an agent writes down is its own account of its thinking, not gospel, and that is exactly why keeping it in the open matters. Now there is something concrete to check, question, and correct, instead of a polished answer with no way to interrogate it.
A decision in the open still belongs to the team that has to live with it.
WHAT LEGIBLE DECISIONS UNLOCK.
None of this forces two agents to agree, and it should not. Some of the best moves a company makes come from letting bets compete. What changes is that a fork becomes findable. The record on its own will not shout; a stream of decisions moving at machine speed is cheap to write and hard to read. So the platform watches the chains for you and flags the moment two of them answer the same open question in opposite directions. Then you can set them side by side, find the exact point where they parted, and decide on purpose which one to keep, instead of discovering the rift a quarter too late. Disagreement becomes something you can work with. And trust grows, because trusting an answer has always meant trusting how it was reached, and now that sits in the open where anyone can inspect it.
FROM DATA TO DECISIONS.
This is where platform work goes next. For years the most valuable thing a platform team built lived around the data, and that work still matters enormously. The frontier has moved to the decisions themselves, and the teams that see it will build the operating system their agents run on, give it a ledger, and guard the record of how the company decides as fiercely as they once guarded the record of what it knows. I intend for my team to be one of them, and I wrote about the data lake that everything else leans on long before the decisions sitting on top of it began to drift.
Agents are remarkable at reaching conclusions, and they will reach far more of them than any of us can hold in our heads. That is why the record has to start now, while it is still short. A company that keeps the chain intact can finally see how it actually thinks. Trace a mistake back to its source, and you never have to make it twice.
